Your Business Is Invisible to AI Search. Here's How to Fix It.
Google's AI now answers 68% of local searches. The classic map pack shows up in just 39%. That 29-point gap is where your calls went. Here's what the data says and what to do about it.
Your site still ranks. Your phone stopped ringing.
The gap between those two is 29%.
Google's AI Overviews now appear in 68% of local searches. The classic map pack shows up in just 39% (Whitespark, Q1 2026). That 29-point gap is where your customer calls went.
Here's how this plays out in real time. Someone searches "best plumber near me" or "dentist open Saturday." Google's AI answers the question directly. It names one or two businesses. No call button. No website visit. Just a recommendation.
If you're not in that answer, you're invisible. Even if you're number one in the old map pack.
But there's good news. The same signals that got you into the Map Pack are the exact inputs AI engines use to decide which businesses to cite. Citation consistency across directories. Google Business Profile health. Review volume, recency, and response patterns. Structured information about who you are and where you operate.
When ChatGPT, Perplexity, or Google's AI Overviews pick a local business to recommend, they're not pulling from a separate AI index. They're leaning on the same credibility signals Maps has used for years.
So what actually changed? And what should you do about it?
What's Been Confirmed Dead vs. Alive
We track the research closely. Here's what the data says about tactics you may still be using.
GBP posts do nothing for rankings. Sterling Sky ran a controlled test across 441 keywords over 9 weeks. Zero ranking movement from posting. Posts help conversion and keep your profile looking active. They are not a ranking lever.
Q&A seeding is dead. Since late 2025, Gemini generates those answers automatically from your site content and service menu. The old tactic of posting your own questions no longer works.
City-swap landing pages get filtered. Thin templated pages that swap city names are caught by Google's systems. They don't rank. They don't help.
Review velocity beats review volume. Four or more new reviews per week outperforms a static profile with 100 reviews. Freshness is the signal, not the total count.
The Finding Most Content Strategies Miss
Dan Hinckley studied 1,000 AI search prompts and found something counterintuitive.
Informational content rarely drifts into commercial recommendations. Only 4% of informational fan-outs turned commercial in his study.
But commercial prompts trigger informational fan-outs 17% of the time. The AI goes looking for proof. It searches for pricing explainers, comparison criteria, process breakdowns. The evidence it needs to justify the providers it's about to recommend.
Your informational content isn't a funnel entry point anymore. It's the evidence the engine uses to decide whether to recommend you or a competitor.
Check Your Own AI Visibility Right Now
Open ChatGPT or Perplexity. Ask it a question about your industry in your city. Something like "best HVAC company in Riverside" or "top rated dentist near me."
If your business doesn't appear in the response, you have a visibility gap. If it does appear, check whether the information is accurate. Wrong hours, outdated services, or an old phone number can be worse than not appearing at all.
Do this monthly. Set a reminder. Search your top 10 queries across ChatGPT, Perplexity, and Google AI Overviews. Note who gets cited and who doesn't. Track how the answers change over time.
Five Things to Fix This Week
1. Complete Every Field on Your Google Business Profile
AI pulls directly from your GBP data. Hours, services, categories, photos, attributes. Every empty field is a missing signal. Go through every section of your profile and fill everything in. If your hours changed six months ago and you didn't update them, that outdated data is what AI surfaces.
2. Structure Content So the Answer Is in the First Two Sentences
AI extracts from the top of content sections. Research shows 44.2% of all LLM citations come from the first 30% of text. If your answer is buried in paragraph six, it won't get cited.
Open every service page with a direct answer. "We do emergency plumbing in Riverside with 45-minute response times." That sentence can get extracted. A paragraph about your company history before you mention what you do cannot.
3. Get Specific Reviews
AI systems read the actual words in reviews. "Great service" doesn't help the AI understand what you do. "Bob fixed our boiler in 90 minutes on a Sunday" gives the AI specific material to cite when someone searches for emergency boiler repair.
When you ask customers for reviews, give them a direction. "Could you mention the service we performed and what the problem was?" Don't script them. Just give them a starting point.
4. Build for the Commercial Prompt Directly
Stop writing informational content hoping it will funnel into bookings. Build the page someone wants to land on when they're ready to buy.
Pricing explainers. Comparison breakdowns. Process walkthroughs. Cost calculators. These are the pages that get cited when AI evaluates commercial queries.
5. Track Your AI Visibility, Not Just Map Pack Rankings
Map pack rank tracking tools cannot see AI Overviews. Sterling Sky's data shows that businesses can rank number one in the old pack and be completely absent from the AI answer.
Search your top 10 queries manually every month. Run them in incognito mode. Take screenshots. Note which competitors appear. This is the only way to know whether you're winning in the surface your customers actually see.
The Perspective That Matters
GEO is not a replacement for local SEO. It's an extension of it.
The businesses winning in AI answers right now are the ones that kept doing the boring local SEO work. Citation consistency. Google Business Profile health. Review response. And added the AI layer on top.
Same foundation. New surface. Not a swap.
